Absence and Attendance

A useful technology review begins with one decision and one accountable owner. Looking at employee productivity reporting can help define the available workplace data, provided the implementation is disclosed and the result is combined with direct conversations on the floor.

Warehouse absence is high, partly structural and partly created by the way it is managed. What distinguishes the two.

People · Analysis

Absence rates in warehousing run above most sectors, and a substantial part of that is produced by the work rather than by the workforce.

Where it comes from

Physical demand. A job involving lifting and ten hours on concrete produces genuine musculoskeletal absence at a rate office work does not.

Shift patterns, particularly rotating ones, which affect sleep and immunity.

Transport failures, which register as absence and are a logistics problem.

Childcare and caring responsibilities colliding with fixed early starts.

And short-notice sickness in a workforce with no sick pay, which is a financial decision as much as a health one.

The management response that makes it worse

Trigger points applied mechanically, which punish a person with one genuine illness the same as somebody with a pattern.

Attendance bonuses lost entirely for a single day, which produce people attending while contagious and while unfit to operate equipment.

Return-to-work conversations conducted as interrogations.

And a culture where reporting sickness is unpleasant, which does not reduce absence; it reduces reporting, and produces people who simply do not turn up.

No-call no-show

The specific warehouse failure mode: somebody stops attending without resigning.

Which is usually a person who has already taken another job, or who cannot face the conversation.

Treat the first instance as a contact rather than a disciplinary step — a phone call asking whether they are all right recovers a meaningful proportion of people who would otherwise be lost.

And it is the cheapest retention intervention available, costing one call.

Separating the structural from the individual

Plot absence by shift, by team, by task and by length of service.

Absence concentrated on one shift is a pattern or a supervisor.

Concentrated in one task is a physical demand question.

Concentrated in the first month is an induction or expectation problem.

Spread evenly is a rate or a policy question.

Four cuts of data you already hold, and they distinguish four completely different problems that a single absence figure conflates.

Sick pay

Where statutory sick pay is low or has waiting days, attending while ill is a rational financial decision.

Which spreads illness through a workforce working in close proximity.

An enhanced arrangement, even a modest one, pays for itself in avoided outbreaks — and it is measurable if somebody bothers to measure it.

Return to work

A short conversation, conducted as a welfare check, on the first shift back.

Its purpose is to find out whether anything about the job contributed and whether an adjustment would help.

Not to establish whether the absence was genuine, which is what most of them do and which is why people dread them.

And it surfaces the fixable: a task that hurts, a shift that is not working, a health condition nobody knew about.

The measure

Absence rate by shift, team, task and tenure.

No-call no-shows recovered by a phone call, as a proportion.

Return-to-work conversations held.

And absence in the first thirty days specifically, which is an early-warning signal for attrition rather than a health figure.

Transport as an attendance problem

A meaningful share of recorded absence is people who could not get there.

Which is a logistics question and has logistics answers: a shuttle from the nearest station, adjusting shift start by fifteen minutes to match a bus, or a lift-share scheme.

Ask leavers and absentees how they travel. On out-of-town sites the answer explains more of the absence figure than anything about health.

Absence in the first month

Treated as an attendance matter and better read as an early warning.

A new starter with two absences in three weeks is usually telling you about transport, childcare or the physical demand, and a conversation recovers more of them than a trigger letter.

How it fails in practice

Trigger points applied mechanically produce people attending while unfit and people who simply stop coming.

The absence figure improves and the attrition figure worsens, and the two are rarely read together.
